Our client had acquired a competitor and already had centralized expertise in different sites creating centers of excellence. However the logistic organization for processing the wide range of parts at different locations leads to long lead times. We have been contacted to optimize the processes and its administration to reduce processing times and to allow greater flexibility within the processes.
At first the PMC consultant analyzed the existing processes for the range of products. Following several competences were reallocated to respective centers of excellence and the logistic processes were redesigned and documented. The implementation of the new organizational structure was planned and executed by the PMC project leader and a client’s team.
The logistic was significantly simplified, which lead to reduced lead times and a high degree of transparency as well as a fast failure recognition. In addition, transport costs were substantially reduced.
